Every pool bid looks roughly the same on paper. A number, a page of inclusions, a start date. So most Utah homeowners do the logical thing: they compare the numbers and pick something in the middle. It feels responsible. It is also the single most common way people end up with a pool that costs them more over fifteen years than the bid they turned down.
The uncomfortable truth in this industry is that the material your pool shell is built from will affect your total cost of ownership more than the price difference between two contractors. A $12,000 spread between bids is real money. But it is small compared to a decade of heating losses, a resurfacing cycle you didn’t budget for, or a shell that cracks because it was poured into expansive Utah clay without the right structural approach.
Here’s how to read a pool bid for what it actually tells you about the next twenty years.
What You’re Really Buying When You Buy a Pool
A pool is not one product. It’s four systems stacked together, and only one of them is genuinely permanent:
- The shell — the structure that holds thousands of gallons of water against soil pressure, frost heave, and hydrostatic force. This is permanent. You do not replace it.
- The waterproofing and finish — the barrier between water and structure. Depending on the system, this is either a wear item or a long-term component.
- The equipment — pumps, heaters, filters, automation. Everything here is replaceable, and most of it will be replaced once or twice in your ownership.
- The surround — decking, coping, retaining walls, landscaping. Renewable, upgradeable, visible.
Homeowners spend most of their bid-comparison energy on the last two categories, because those are the parts you can see and imagine. Tile choices. Deck material. Whether the heater is included. Meanwhile the shell — the one decision that is effectively irreversible — usually gets a single line item and a material name most people have never had explained to them.
Flip that ratio. Spend your scrutiny where the decision is permanent.
Why Utah Is Harder on Pools Than Most States
Material choice matters more here than it does in Phoenix or San Diego, and it’s worth understanding why before you evaluate any bid.
Freeze-thaw cycling
The Wasatch Front doesn’t just get cold — it swings. It’s common to move thirty degrees between afternoon and pre-dawn in spring and fall, crossing the freeze line repeatedly. Water that has migrated into a micro-crack expands roughly nine percent when it freezes. Do that a few hundred times a season and small flaws become real ones. Any shell material that absorbs water is fighting a slow battle it can only lose.
Expansive soils
Large stretches of Utah County, Salt Lake County, and the benches sit on clay soils that swell when wet and shrink when dry. That’s dimensional movement pressing against your shell from the outside, seasonally, forever. Rigid materials that have no give and no reinforcement strategy for lateral load are the ones that telegraph that movement as cracking.
Sloped and difficult lots
Some of the best view lots in the state are on grade. Building a pool into a slope means engineered retaining, careful excavation, and a shell system that can be built accurately in a tight, awkward footprint. Materials that require heavy equipment access and large staging areas get expensive fast on those lots — sometimes to the point where homeowners abandon the pool entirely.
Heating cost
Utah’s swim season is short unless you extend it, and extending it means heating. A pool that bleeds heat through its walls into cold surrounding soil will run its heater harder every single evening of the season. That’s not a one-time cost. It’s a line on your gas bill for as long as you own the house.
How the Main Shell Materials Actually Compare
Set price aside for a moment and look at what each system does under those four Utah pressures.
Gunite and shotcrete
Sprayed concrete over steel rebar, then plastered. It’s the traditional custom option and it’s genuinely flexible in shape. The trade-offs: concrete is porous, plaster is a wear surface with a real replacement cycle, and the material offers essentially no thermal resistance. Concrete conducts heat away from your water into the soil around it. It’s also the slowest build, with curing periods that can’t be rushed, and it needs substantial site access for the equipment.
Fiberglass
A factory-molded one-piece shell dropped into an excavation. Fast, smooth, non-porous, and reasonably insulating compared to bare concrete. The catch is that you are choosing from a catalog. Size and shape are constrained by what fits on a truck and through your side yard, which rules it out on many established lots. Larger shells can also flex and bulge if backfill and water level aren’t managed carefully, and repairs to gelcoat are visible.
Vinyl liner
Lowest entry price, and that’s the whole pitch. The liner is a consumable — plan on replacement roughly every seven to twelve years, faster in high-UV climates. Every replacement is a scheduled expense that never appears on the original bid you compared.
Structural foam (EPS)
This is the system we build with, and the reason is straightforward: it addresses all four Utah pressures at once instead of trading one against another.
An expanded polystyrene structural system is built as an engineered, reinforced form that becomes part of the finished wall — the insulation isn’t added to the pool, it is the pool wall. That produces a shell with real R-value in the structure itself, so heated water isn’t constantly donating BTUs to cold Utah soil. The waterproofing system applied over it is rated for 40+ years, and the marble-clad finish it carries is a hard, non-porous surface rather than a plaster wear layer waiting on its next resurfacing.
Because the components are light and assembled on site, it also builds fully custom in shapes and sizes that don’t ship on a truck, and it goes into tight or sloped lots that gunite crews struggle to stage. Build time is meaningfully shorter than a sprayed-concrete pool, largely because there’s no extended cure-and-plaster sequence in the middle of the schedule.
To be clear about the numbers, since they get conflated constantly: the pool itself carries a 2-year warranty, and the waterproofing system is rated for 40+ years. Those are two different figures and any builder who blurs them into one is not being precise with you.
Running the Real Math: Fifteen Years, Not One Day
Say you have two bids and a $15,000 spread. Here’s the framework that turns that into a decision instead of a gut call.
1. Add the resurfacing and liner cycles
If the shell system has a wear surface, ask directly: what is the expected service life of that surface, and what does replacement cost today? Multiply by how many cycles you’d expect in fifteen years. A plaster resurface or liner replacement is not a rounding error — it is frequently larger than the gap between the bids you’re comparing.
2. Estimate heating delta
Ask each builder what thermal resistance the shell provides and how they expect the pool to hold heat overnight. A pool that loses less heat through its walls needs less recovery energy every night it’s heated. Over a fifteen-year hold in a climate with cold soil and cold nights, that difference compounds quietly.
3. Price the site reality, not the generic pool
On a sloped or access-limited lot, the true cost difference between systems often has nothing to do with the shell price and everything to do with excavation, retaining, and equipment staging. Get those broken out. Two builders quoting “a pool” on a hillside lot may be quoting two very different amounts of earthwork.
4. Look at what the warranty actually names
A warranty is only as good as its subject. Read which component each figure applies to — structure, waterproofing, finish, or equipment — and whether it transfers on sale of the home. Vague warranty language is the most reliable warning sign in a pool bid.

What a Cheap Bid Is Usually Quietly Excluding
When a bid comes in noticeably under the others, it is almost never because that builder discovered efficiencies nobody else has. Look for these:
- Excavation “allowances” that assume ideal soil and reprice the moment rock or clay appears
- Engineering and permitting listed as the homeowner’s responsibility
- Retaining and grading pushed out of scope on a lot that obviously requires it
- Utility runs — gas, electrical, and bonding to the equipment pad
- Decking stopped at a narrow band around the coping, with the rest left to you
- Startup and first-season chemistry, plus who is responsible during the critical cure or curing-equivalent period
Ask every builder to confirm each of these in writing. A serious builder will answer in specifics without hesitating. That single request tells you more about who you’re hiring than any price comparison will.
The Questions That Actually Separate Builders
- What shell material do you use, and why that one for my lot and soil?
- What does the shell do about freeze-thaw and expansive clay specifically?
- What is the wear surface, if any, and what’s its replacement cycle and cost?
- What thermal performance does the structure itself provide?
- Which warranty figure applies to which component, and does it transfer?
- How many pools have you built on lots like mine in this county?
Notice that none of those are about price. Price is the output of these answers, not an input you should be shopping first.
The Bottom Line
Choosing a pool builder on price alone assumes the products are equivalent and only the markup differs. They aren’t equivalent. A shell that insulates, doesn’t absorb water, carries a 40+ year rated waterproofing system, and builds accurately on a difficult Utah lot is a fundamentally different asset than a shell with a wear surface and no thermal resistance — regardless of what the two bids happen to say.
Compare materials first. Compare builders second. Compare prices last, once you actually know what each number is buying.
